FlexIndia: Fitness Marketplace

About FlexIndia

The fitness market has long run on friction: memberships that lock people into a single gym on rigid, long-term contracts, pricing that's opaque until you're already at the front desk, and skilled trainers and gym owners with no easy way to fill unused capacity. FlexIndia set out to fix that by rebuilding gym access as a marketplace rather than a membership.

The brief was to design and build a two-sided platform: one experience for members who want flexible, contract-free access to a network of gyms and trainers, and another for gym owners and trainers who want a channel to reach ready-to-join customers. Delivered as a mobile app with a supporting marketing site, FlexIndia launched on iOS and Android positioning itself as "all fitness in one app," starting in Mumbai and expanding outward.

Client Requirements

What the Client Needed

FlexIndia needed more than a gym-directory app; it needed a functioning two-sided marketplace with distinct, well-supported experiences for both members and partners. The core requirements centered on:

Multi-Gym, Single-Pass Access — one membership unlocking an entire partner network, not a single location, with flexible day, monthly, and annual plans that can be cancelled anytime.

Frictionless Discovery & Entry — certified trainer booking by specialty, and a QR-code check-in flow that replaces paperwork and front-desk sign-in with a scan.

Partner-Side Tools — a gym-owner portal with free listings, automated bookings, and revenue dashboards, plus a structured onboarding and verification path for trainers.
Engineering Challenges

Challenges & Solutions

Building a two-sided marketplace for a price-sensitive, geographically spread audience introduced problems well beyond a typical directory or booking app. Here's what came up, and how it was addressed.

Earning Trust in a Low-Transparency Market

Challenge

Hidden fees and rigid long-term contracts were the norm, leaving members wary of committing to any new platform without a clear reason to trust it.

Solution

Flat, transparent pricing with no hidden fees was paired with a 50-point verification check applied to every gym and trainer, keeping quality consistent across the whole network and giving members a concrete reason to trust an unfamiliar brand.

Growing Both Sides of the Marketplace Together

Challenge

A two-sided marketplace only works if supply (gyms and trainers) and demand (members) grow in step; if either side stalls, the other has no reason to stay.

Solution

Dedicated flows and tools were built for each side: free listings, automated bookings, and revenue dashboards for gym owners and trainers, alongside flexible plans and easy discovery for members, so both halves of the marketplace had a reason to keep engaging.

Removing Friction from Access and Payment

Challenge

Traditional gym access carried too much overhead: paperwork, manual front-desk sign-in, and disconnected payment steps that slowed members down before they'd even started a workout.

Solution

QR-code check-in, in-app secure payments, and instant activation compressed sign-up and entry into a couple of taps, letting members walk in, scan, and start training.

Serving a Geographically Spread, Price-Sensitive Audience

Challenge

Members across Mumbai's many neighbourhoods have different budgets and travel tolerances, and a one-size-fits-all plan or citywide gym list wasn't going to serve either well.

Solution

Granular location filtering across zones was combined with tiered pricing, including a low-cost day pass, to lower the barrier to entry and help members find relevant options near them.
